Segment selection or operator selection: which one actually decides a hotel deal
I've been reading two hospitality fund decks side by side for about a month, and they've pushed me into a disagreement I can't settle on my own.
Deck one is all about segment and market. Extended stay in secondary markets with named demand drivers, hospital systems, universities, a couple of distribution hubs. Their operator is a regional third-party manager nobody would call a brand-name shop. Their argument is that if you buy the right box in the right submarket at the right basis, an adequate manager gets you most of the way there, and a great manager gets you a few hundred basis points more.
Deck two is the opposite. Full service and upper upscale in gateway markets, higher basis, thinner going-in yield, and the whole pitch is the operating platform. They spend six pages on RevPAR index against comp set, on labor scheduling, on how they moved food and beverage from a loss center to a contributor at two prior assets. Their argument is that hotels reprice nightly, so the operator is the asset and the real estate is the container.
I own small multifamily. In my world the box mostly decides the outcome and management is a floor you have to clear. But multifamily doesn't reprice every night, and I don't have a leases-are-contracts crutch here.
The case for segment first: cycle exposure is the defining risk in this asset class, and no operator prices their way out of a submarket where demand drops 20% because one employer shrank. Segment picks your exposure to discretionary travel versus something closer to necessity. You can replace an operator. You can't replace a submarket.
The case for operator first: two hotels in the same submarket, same segment, same age, can run 15 points apart on RevPAR index, and that spread flows almost entirely to the bottom line. Repositioning income is the stated source of value creation in most of these decks, and repositioning is an operating act.
