Eight months of no-code glue, then one schema change cost me a week
The ingestion side of my seller lead platform is held together with a scheduled scraper, a Zapier chain, an Airtable base and two Google Sheets doing work no sheet should do. It has run since March, it cost me maybe $180 a month in tools, and it let me get to 26 paying seats without hiring anyone.
Then a county changed a column name in a delinquency export. My chain kept running, mapped the new column into the wrong field without any error, and for four days my subscribers got mailing addresses in the owner name field. Nobody complained, which is worse, because it means half of them aren't reading the output closely. It took me six days to find it, fix it and backfill, and I lost two seats when I explained what happened.
The rebuild case: a real ingestion service with schema validation and alerts, maybe eight weeks of my evenings or $14,000 to contract out, and this class of failure just stops happening.
The stay case: I've got 26 seats and a product that isn't proven at 200. Spending eight weeks on plumbing for a business that might pivot twice is how people build beautiful infrastructure for a product nobody wanted. Scope creep is my known weakness and I'm suspicious of my own enthusiasm for the rebuild.
