Sold a 190-unit facility I'd held eight years, here's what actually got it done
Closed last month on a small facility I bought in 2017 as a diversification off the land holdings. 190 units, about 21,000 rentable square feet, half-hour outside a mid-sized metro, single competitor within six miles. Bought at $1.36 million, sold at $2.55 million.
Eight years, so nothing about this is a fast story. What made the number:
Occupancy went from 79 to 91 in the first three years, mostly by fixing the road sign and getting the facility to show up properly in map search. That was maybe $9,000 of spend.
I added 22 covered RV/boat spaces on a slab in 2019 for about $71,000. They stayed full essentially the whole time and they cost almost nothing to run.
Tenant protection plan penetration went from zero to about 58 percent once I moved to third-party management in 2020. That line alone was running around $2,900 a month by the end.
ECRI program run consistently, twice a year on tenants past month seven, average 7 to 9 percent, tracked move-outs against it every cycle.
The part that nearly broke it: 2023 into 2024, move-ins fell off a cliff. Not gradually. Physical occupancy went from 91 to 84 in about seven months and I couldn't find a reason on my end. Rates were fine, the competitor hadn't done anything, nothing changed. It was the housing market. Nobody within thirty miles was moving. I stopped the ECRI program for two full cycles because I was afraid of pushing anyone out into a hole I couldn't refill, which cost me maybe $40,000 of cumulative revenue I never got back.
It recovered to 88 by mid-2025 and I sold into that. Buyer was a regional operator, financed, closed in 61 days. They underwrote at 88 and gave me no credit for the trailing 91.
What I'd keep: the RV spaces, the consistent increase program, and the discipline of tracking move-outs against every increase cycle so I could see what was actually happening. What I'd do differently is not panic-stop the ECRI. I traded $40,000 of revenue for a fear that a smaller increase would have tested for me.
