Buying a co-hosting book: four units, $18k for the handoff, every contract cancels at 30 days
An operator in my market is winding down after three years and wants to hand me his four short-term rentals. I've been researching this for six months without doing anything, and this is the first thing that looks like a real entry, so I'd rather have it torn apart here than find the hole in month four.
What's in it. Two 2BR condos in a small mountain town about ninety minutes from a metro, a 3BR house twenty minutes from a regional airport, one studio in the same town as the house. Trailing twelve months gross bookings across all four: $286k. Average occupancy 61%, blended ADR around $211, the house carries most of it.
His fee is 15% of gross with no cleaning markup, owners pay cleaners directly on invoice. So the book produces roughly $42,900 a year in fee revenue. Against that I'd be running a channel manager and a dynamic pricing tool (call it $2,600 a year all in for four units), and a part-time person on messaging at 20 hours a week, $22 an hour, so about $22,900 loaded. That leaves me somewhere near $17,000 before I've counted a single hour of my own time on owner calls, cleaner escalations and off-hours guest problems.
He wants $18,000 for the handoff, half at signing and half at 90 days, and he wants to keep 3% of gross on the two mountain condos for twelve months as a referral tail because he brought those owners in himself.
What I'm unsure about. Every owner agreement is terminable by either side on 30 days' notice, and two of the four owners have never met me. The mountain town moved to a permit cap and the permits are issued to the owner and the specific unit, not to the manager. The studio has no permit at all and has been renting anyway, which I'd either fix or refuse to take.
I also want to be at 18 to 20% plus a cleaning coordination fee, and raising the fee in the same conversation where I introduce myself seems like a way to lose half the book.
The decision in front of me is whether I pay $18,000 for four cancellable contracts, or I go to the two owners who will actually take a meeting, sign them direct, and let him keep the rest.
